A 30-minute weekly metrics review that actually changes decisions
A short, fixed agenda for Monday mornings: five numbers, three questions, one decision log.
Most weekly reviews fail the same way: too many charts, no owner for each number, and nothing written down. A short fixed agenda works better than a long dashboard.
Five numbers, in this order
- Net revenue for the week, and versus the same week four weeks ago.
- Orders and average order value.
- Blended CAC: total marketing spend ÷ new customers.
- Contribution margin after marketing (CM3), in rupees, not percent.
- Repeat-customer share of orders.
Three questions
- Which number moved more than we expected, and do we know why?
- Is any channel's CM3 negative for a second week in a row?
- What is the one thing we will change this week because of this?
Keep a decision log
One line per week: the date, the decision, the owner and the number you expect it to move. Reviewing last month's log every four weeks is the fastest way to learn which of your decisions work.
